The context

Since 1962, Conad Nord Ovest, has grown to become one of the most important cooperatives in large-scale distribution (GDO) in Italy, thanks to a path of sustained growth and strategic partnerships. It has expanded into several regions: Aosta Valley, Piedmont, Liguria, Tuscany, Lazio, Sardinia, parts of Emilia and Lombardy, serving over 620 stores.

Central to its operations is the Montopoli Val d'Arno distribution hub: a high-capacity facility handling about 75 million packages per year. The hub manages both general merchandise and fresh products in dedicated temperature-controlled zones. Daily throughput is significant: products from the fruit and vegetable department reach an average of 32,000 packages per day, peaking at 50,000, while dry goods reach a peak of over 150,000 packages per day, serving hundreds of sales points throughout Italy.

Overall, the sum of dry goods and fresh departments, which in addition to fruits and vegetables include meats, cold cuts, dairy products, and fresh fish, results in a movement of over 260,000 packages per day.

The collaboration

Digital transformation has long been central to Conad Nord Ovest's strategy. The company's partnership with Logistics Reply dates back to 2016, when it introduced Reply's Resource Planner and WMS/WCS solutions for the general merchandise category, as part of its first major modernization of the Montopoli site.

In subsequent phases, advanced automation was extended to include vertical and high-bay warehouses, layer palletizers, P2L, and voice technologies. The scope of Resource Planner was also expanded to cover the preparation of fruit & vegetables, cured meats, and dairy products. This digital infrastructure was then deployed across additional sites, including Pistoia and Monastir.

More recently, Conad Nord Ovest and Logistics Reply have further accelerated this modernization journey. Like many retailers, Conad is facing mounting industry pressures: the need to streamline logistics operations is growing as consumer demand continues to rise. Fresh categories such as meat, fish, and produce require fast and reliable delivery to ensure quality and reduce waste.

That's why, since 2021, Conad Nord Ovest has invested heavily in the digitization of logistics flows, reducing internal movements, preventing stock damage, improving returns management, and optimizing the handling of near-expiry products, strengthening efficiency and sustainability while safeguarding product freshness.

Between 2023 and 2025, the transformation entered a new phase with the rollout of robots for fruit and vegetable preparations, followed by agile automation for dairy and cured meats. With this step, Conad Nord Ovest has set new goals:

  • Orchestration across multiple systems and suppliers

  • Continuous monitoring and dynamic rebalancing of tasks to maintain peak performance

  • Scalable integration within a complex and multi-automation environment

The goal was to maximize efficiency in a complex multi-vendor automation environment while maintaining the highest service levels for stores and consumers.

The solution

To achieve this goal, the company implemented LEA Reply™ Resource Planner, an AI-powered planning and scheduling solution that aligns workforce management with operational KPIs. Resource Planner is a core component of LEA Reply's warehouse orchestration capabilities, to optimize operations and ensure seamless coordination across the entire warehouse.

The solution enables smarter and faster decision-making and ensures that Conad Nord Ovest continues to lead the Italian grocery retail market through innovation, efficiency, and sustainability.

LEA Reply Resource Planner introduces AI-based planning and orchestration to manage the interaction between human workers, machines, and robotic systems, ensuring that daily operations are fully aligned with business KPIs and can dynamically adapt to evolving workloads or constraints.

Resource Planner enables the design and control of execution workflow through configurable process models. It leverages AI-driven scheduling that considers factors such as shipping deadlines, available resources, and equipment capacity. The system continuously monitors workloads and productivity, enabling proactive task rebalancing based on skill, equipment, or process area to prevent bottlenecks and maintain consistent output.

In Conad's daily operations, the system aggregates all store orders and estimates the workload for the next day, automatically scheduling the required resources with defined start and end times. Once execution begins, Resource Planner orchestrates the activities of both human operators and greengrocery robots across multiple systems. It monitors performance in real-time, detects potential delays, and autonomously adjusts priorities or reallocates resources, ensuring compliance with service level agreements (SLAs) without interruptions.

The results
